A plumber I know spends forty-five minutes every Monday morning compiling job reports from the previous week. He copies job details from his scheduling app into a spreadsheet, calculates totals, formats it for his accountant, and sends it off. Same process, every week, same result. It takes almost an hour and uses up his most productive morning.

He could automate that entire process in about three hours of setup work. Once it's running, it would take seconds instead of forty-five minutes. Over a year, that's twenty hours of reclaimed time for a task that requires no judgment whatsoever.

This is what I mean by fast automation wins. Small, high-frequency tasks that follow a predictable pattern. They are the low-hanging fruit of workflow automation, and most businesses have more of them than they realize.

How to Find Your Automation Candidates

The starting point is measurement. You cannot automate what you have not observed, and you cannot optimize what you have not measured.

For one week, keep track of every task you do that feels repetitive. Don't worry about whether it is automation-worthy yet. Just notice when you are doing the same type of thing multiple times, or when you catch yourself saying "I do this every time" or "I always have to."

After a week, look at your list. Score each task on three dimensions. How frequently does it happen? How long does it take when it does happen? How much mental effort is required versus just mechanical execution?

Tasks that score high on frequency and time but low on mental effort are your best automation candidates. These are tasks that feel tedious but don't require judgment. Automating them removes the tedium while keeping the judgment for cases that actually need it.

A good target is tasks that score twelve or higher on this scale. If frequency, time, and tedium are all at four or five, it's worth thinking about automation.

The Basic Architecture of Simple Automation

Most fast automation wins follow the same pattern. Something triggers a workflow. The workflow does a few steps in sequence. The workflow produces a result.

The trigger is usually an event: a form submission, an email arriving, a calendar event starting, a file appearing in a folder. The workflow steps are typically transformations: extract data, format it, send it somewhere. The result is usually a notification, a record created in another system, or an email sent.

You do not need to build all of this from scratch. Platforms like Zapier and Make provide pre-built connectors for hundreds of popular tools. You can often assemble a complete automation by connecting triggers and actions without writing any code.

When pre-built connectors are not available, webhooks fill the gap. Many modern applications support webhooks, which are just HTTP callbacks that fire when something happens. Your automation platform can receive a webhook and use its payload as input for your workflow.

The key constraint is that your automation should do the same thing every time. If a workflow has many branches and special cases, it might be too complex for a simple automation tool and might require custom code.

A Walkthrough of Three Quick Wins

Here are three automations I have set up for clients that took less than two hours each and save at least two hours per week.

The first one handles incoming leads. When someone fills out a contact form on the website, the form submission goes to the CRM and creates a new contact. At the same time, a welcome email goes out with commonly asked information. A notification goes to the sales channel in Slack. And a follow-up task gets created for the next business day.

Before this automation, someone had to manually enter lead information into the CRM, draft the welcome email, post to Slack, and create the follow-up task. Now it all happens automatically in under a minute of processing time after form submission.

The second automation handles meeting scheduling. When a prospect sends an email requesting a call, a scheduling link gets sent back. Once they book a time, calendar invites go to both parties, a prep document gets created in the shared drive with relevant context about the prospect, and a reminder goes out one hour before the meeting.

Before this automation, each of these steps required manual work. Now the whole process runs itself, and the sales team just shows up to the meetings.

The third automation handles weekly reports. Every Monday at eight in the morning, the system pulls data from the project management tool, calculates team utilization and project progress, formats it into a PDF, and emails it to the leadership team.

This one was particularly valuable because the report used to get made on Monday mornings, which ate into the most productive part of the week. Now it arrives automatically on Monday morning before anyone is in the office, and the team can review it before their first meeting.

What to Watch Out For

Simple automations are powerful but not foolproof. A few things I have learned the hard way.

First, test your automations before relying on them. Run the automation manually a few times with different inputs to see how it handles variations. Pay particular attention to error cases. What happens when the trigger provides incomplete data? What happens when the downstream system is unavailable?

Second, add logging so you can see what your automation did. When something goes wrong, you want to be able to trace through what happened and understand where it failed. The logging does not need to be elaborate. A simple record of what the automation received, what it did, and what the result was is usually enough.

Third, document your automations. When you build a workflow that handles leads automatically, make sure someone on the team knows how it works and can fix it if something breaks. Automations have a tendency to become invisible until they fail, so the documentation saves panic later.

Fourth, review your automations periodically. The systems they connect to change. APIs get updated, authentication expires, fields get renamed. Set a reminder to check your critical automations every few months to make sure they are still working correctly.

Getting Started

If you are new to automation, my suggestion is to start with one small workflow and get it working reliably before adding more. The goal is not to automate everything at once. It is to build confidence in the approach and learn what can go wrong in a controlled way.

Pick a task that happens at least a few times per week, takes at least five minutes each time, and follows a consistent pattern. Build your first automation for that task. Run it in parallel with the manual process for a week to verify it works. Then turn off the manual process and trust the automation.

Once you have one automation running reliably, you will start seeing other opportunities everywhere you look. That is the momentum you want. Automation is a skill that builds on itself. Each workflow you automate teaches you something about how to design the next one.

The plumber I mentioned at the start? He now has three automations running. The Monday report, a follow-up reminder system for customers who have not booked in a while, and an automated text message that goes out the day before each job to confirm the appointment. Total setup time for all three was about eight hours spread over a few weeks. Total time saved is around five hours per week, every week, forever.

That is the compounding value of automation. You do the work once, and you get the benefit forever.
